The Alignment Diagnosis

Two to three weeks. You know something is off. Here you find out what. An audit, two facilitated retrospectives, a report with recommendations, and every team leaves with its own measures.

The problem

You have been discussing symptoms for months.

Meetings run longer, decisions get made twice, two departments have gone quiet on each other. Everyone in the building has a theory, and none of them can be tested. As long as that holds, every measure is a guess.

The process

Four steps from friction to clarity

  1. Discovery call

    Free, 20 to 30 minutes. We clarify whether the programme fits your situation at all. If it does not, I say so here and not in the proposal.

  2. Alignment audit

    A 90-minute deep dive with leadership plus three to four preliminary conversations with key roles. The result is hypotheses, explicitly not a diagnosis.

  3. Two diagnostic retrospectives

    Department-specific, 90 to 120 minutes each. Every one ends with one to three measures recording who does what by when.

  4. Report and feedback to the teams

    A report to leadership about patterns and structures, not about individuals. Plus a short read-back to the teams, so nobody feels they were talked about behind their back.

The measures each team decided on

Every participating team leaves its retrospective with one to three measures of its own. Self-authored, not imposed from outside.

A before-and-after score on psychological safety

Measured before the first and after the second retrospective. So you hold a number, not just an impression.

Whether it worked, I measure.

Before the first retrospective and again after the second, your team answers seven questions on psychological safety. Anonymous, three minutes, using a questionnaire validated for German-speaking countries.

What I am not saying with that: "significantly improved". With eight to fifteen people there is no robust statistic for that. And if nothing moved, I say so too.

If you already know the cause

Then you do not need a diagnosis, you need someone to resolve the friction. That is the Sprint.

If nothing may follow from it

A diagnosis without any willingness to change afterwards only creates expectations that get disappointed. That does more harm than good.

Teams under ten people

A conversation between two people moves more than a programme. That is what 1:1 sparring is for.

Before and after

The diagnosis is the first half of the Sprint.

The diagnosis shows what the cause is and gets each team moving on its own. The Sprint additionally resolves the friction between teams and leaves behind a process that runs without me. Extending costs no more in total.
